The Challenge

Chain retail procurement fears stockouts and inconsistency. The client needed four SKUs in parallel — family (800g), bulk (2.5kg), single-serve (150g), foodservice (500g) — with fully Food-Labeling-Act-compliant Japanese labels (origin, expiry, ingredients, nutrition), plus three months of safety stock by end-September for the Oct–Feb peak. Most Chinese factories handle only one SKU well and don’t know Japanese labeling.

Curating a specialist Qingdao factory

Selected a factory with HACCP / ISO22000 / BRCGS / KOSHER / HALAL certifications, its own farms and frozen lines, 1,500-ton monthly capacity, and multi-SKU simultaneous production.

4-SKU customization + Japan packaging

Coordinated time-shared production of all four SKUs from one line; packaging designed by Astrella to the Food Labeling Act — ingredient names (kanji + kana), net weight, expiry, storage and manufacturer notation.

Pre-peak inventory building

Demand planning starts each May, phased shipments from July, all stock in by end-September — three consecutive years of zero stockouts.
